GM calibrated the TH400 for Cadillacs and three-quarter-ton trucks that were supposed to shift like a sofa. The long, soft apply you feel on a stock 1-2 and 2-3 is the intermediate clutch and the direct clutch slipping on purpose while the shift finishes. On a stock engine that is fine. Add a big-block, a cam, a heavier trailer or a diesel swap and that extra half second of slip on every shift is exactly what cooks the friction material.
A shift kit is a valve body recalibration. It changes feed orifices in the separator plate, swaps springs, and alters how the servos cushion the apply so the clutches lock up faster at higher pressure. It does not change gear ratios, it does not add power capacity to worn parts, and it does not fix a unit that is already slipping. What it does is make a healthy TH400 shift cleanly and last longer.
What Is Actually in a TH400 Shift Kit
Kits vary, but a real TH400 recalibration kit will contain some combination of the following:
- Separator plate gaskets (upper and lower), and on some kits a new or modified separator plate, or drill bits and a template to open specific feed holes in your original plate.
- Pressure regulator and shift valve springs to raise line pressure and move the shift points.
- Servo parts: springs, O-rings, seal rings and retaining hardware for the front and rear servos, which is where the TH400 does most of its shift cushioning.
- Check ball or plug changes on some calibrations, plus a pan gasket so you are not reusing a cork gasket that has already taken a set.
- Instructions with more than one calibration. This is the part that matters. A good kit tells you which holes to drill and which springs to install for a street shift versus a heavy-duty or race shift.

How to Choose the Calibration
Street and daily driver
Firm, quick shifts with a slight bark on the 1-2 at wide open throttle. Part throttle shifts should still feel like a normal automatic. This is the right setting for 90 percent of TH400s, including most mild performance cars.
Towing and heavy duty
Higher line pressure and a shorter apply, especially on the 2-3. The truck will shift noticeably firmer empty. The payoff is that the direct clutch and intermediate clutch are not slipping under a trailer. If the truck tows anything over about 7,000 lb, pair this with an auxiliary cooler.
Race and full manual
Some kits and aftermarket valve bodies let you convert to full manual so the transmission only shifts when you move the lever. Great at the drag strip. Terrible on the street: forget to shift and you will hold first to the rev limiter, and you lose the automatic downshift on a hill. Do not put a full-manual calibration in a truck.
Check These Before You Blame the Valve Body
Half the TH400s that come in for a shift kit actually have a control problem outside the valve body. Check these first, because a shift kit will not cover for any of them:
- Vacuum modulator. The TH400 sets line pressure and shift timing off engine vacuum. Pull the vacuum hose at the modulator. If there is ATF in it, the diaphragm is ruptured and the engine is drinking transmission fluid. Replace it. A big cam with low idle vacuum reads as heavy throttle to the modulator, which raises pressure and delays shifts; an adjustable modulator is the fix there, not a stiffer kit.
- Kickdown switch. TH400 kickdown is electric. With the key on and the throttle at the floor, you should see 12 volts at the case connector. No voltage, no forced downshift.
- Fluid level and condition. Burnt smell, black fluid or friction material in the pan means the unit needs a rebuild first. A shift kit on burnt clutches just makes the failure louder.
- Slipping in third. A 2-3 flare that gets worse when hot is usually a direct clutch or center support leak, not a calibration issue. See our TH400 slipping in 3rd gear fix.
Install Notes From the Bench
- The kit installs with the transmission in the vehicle. Drop the pan, pull the filter and intake pipe, disconnect the governor pipes and detent linkage, then lower the valve body with the separator plate held against it.
- Photograph the check balls before you separate anything. Losing track of one ball position is the most common reason a kitted TH400 comes back with no second gear or a bind-up.
- Clean the separator plate and both surfaces with no RTV. The gaskets seal it. RTV squeezed into a feed hole will starve a circuit.
- Valve body and pan bolts are low-torque fasteners, generally in the 8 to 12 ft-lb range on a TH400. Snug them in a spiral pattern from the center out. Do not run them in with an impact.
- Refill with a Dexron-type ATF, check level hot in park, and road test through every gear before loading the truck.

Will a TH400 shift kit make my truck shift harshly?
Only if you install the race or heavy-duty calibration in a vehicle that does not need it. The street calibration gives a firm, quick shift that most owners describe as feeling like a newer transmission, not a harsh one.
Do I have to remove the transmission to install a TH400 shift kit?
No. Everything is done at the valve body with the transmission in the vehicle. Plan on a few hours including pan drop, cleanup and refill.
Does the same shift kit fit a TH400 and a 3L80?
Yes. The 3L80 is GM's later name for the same three-speed Turbo 400, and 1964-98 TH400 kits cover both. The 4L80E is a different electronically controlled transmission and needs its own kit.
Will a shift kit fix a slipping TH400?
No. A shift kit shortens the apply on healthy clutches and bands. If the unit is already slipping, the frictions, band or seals are worn and it needs a rebuild. Install the kit during the rebuild.
What else should I replace when I install a TH400 shift kit?
The filter, pan gasket, and the vacuum modulator if there is any fluid in the vacuum line. Check the kickdown switch for 12 volts at wide open throttle while you are under there.
